Can anyone help me with how to tune a Ford 2.5 litre Direct Injection Diesel engine without adding a turbo?

If the engine were a petrol motor I would not have a problem, as add-on bits and advice are readily available, but for a diesel..........

Yes I know, if I really wanted more power, I should have got something different, but that's the way it is.

I don't think there is any way to really improve performance without adding a turbo. The next stage after that is an intercooler which as you probably know is simply adding a radiator through which the air for combustion purposes is cooled giving it more density therefore allowing more fuel to be added in relation to this.
However an aftercooler comes as an addition to a engine with a turbo fitted and not before.
I think your best option is to go to a diesel specialist and ask if the pump can be adjusted to give you more power but normally they are set to the optimum and increasing fueling will probably result in a cloud of black smoke following you.
I think unless there is something amiss with the existing setup there is little you can do without a turbo Mike.
