Maybe glow plugs?
Mine did exactly the same.... very rough starting, loads of smoke.
A couple of new glow plugs fixed it.
ps You can check them by taking them out and seeing which glow,
when they are connected to a battery.
Good Luck

If you have a meter you can check the glow plugs in situ, with the wire disconnected each one should read about 1 ohm from from the terminal to earth, no reading or a much higher one would indicate a dud plug.

Another way of checking is to connect the meter on volts from any terminal to earth, when you switch to the glow plug position you should get a reading of 10-11 volts for about 30 seconds, no reading and the supply has failed, possibly the relay, 12 volts and all the glowplugs have failed, anything near pprox 11-12 volts and one or more will have failed.
