You need to check if the glow plugs are working. If you have a multimeter disconnect the wire from each plug & test the plugs resistance, good ones will read about 1 ohm, duff ones will read either very high resistance or totally open circuit.

If you havn't got a meter, connect one side of a headlight bulb to the positive battery terminal & connect the other side of the bulb to the glow plug. The bulb will light on a good plug.

Also check you have voltage on the plugs immediately after switching the ignition to the glow position with a cold engine.

As above but you can do an alternatave check by measuring the voltage across the glow plugs, connect the meter between any glow plug and earth, turn the ignition to the glow plug position, it should read 10-11 volts for about 30 seconds, if it doesn't read at all the supply to the plugs has failed possibly the relay, if it reads 12 volts or more all the plugs have failed, around 11v and probably 0ne or two have.
